How to Connect Salesforce to Xero: Options and Costs for NZ Businesses

Most NZ small businesses run their books on Xero and — if you're reading this — their pipeline on Salesforce. Connecting the two ranges from a free Zapier trial to a NZ$1,000/month native sync, and the right answer depends on two things most guides skip: your monthly invoice volume, and whether your Salesforce edition even has API access. Here's the full option set with verified mid-2026 pricing.

Why Bother Connecting Them

The symptom is always the same: sales lives in Salesforce, money lives in Xero, and people re-key data between the two. That produces three predictable costs — admin hours spent copy-pasting invoices, sales conversations that happen blind ("did they ever pay that last invoice?"), and the quiet errors that come with double entry. If your team touches both systems daily, the integration usually isn't a luxury; it's the cheapest staff member you'll ever hire.

That said, it isn't free — so let's look at what the options actually cost.

Breadwinner: the native option

Breadwinner has been on the AppExchange since 2014 and is the connector we see most in NZ orgs. It's a two-way, near-real-time sync with no middleware — Xero contacts, invoices, payments and credit notes appear as native Salesforce objects, and your team can create and email invoices from an Account or Opportunity without leaving Salesforce.

The tier gating matters more than the headline price: Basic gives you core invoice visibility but excludes line items; Pro adds line items, payment records, multi-currency and multiple Xero orgs; Business adds batch and partial invoicing, email templates and accounts payable. Most NZ SMBs that want the sales team seeing "what's outstanding" end up on Pro — so budget NZ$740/month, not NZ$470.

The honest caveat: billing is annual-only, so the real entry commitment is roughly NZ$5,600–8,900/year. For a business sending a handful of invoices a month, that maths rarely works — see the "when not to integrate" section below.

Zapier and Make: the automation route

These don't embed Xero inside Salesforce — they pass events between the systems. The classic patterns: Opportunity marked closed-won → draft invoice created in Xero; invoice paid in Xero → Opportunity or Account field updated in Salesforce; new Xero contact → matched to a Salesforce Account.

That covers a surprising share of what small teams actually need, at a fraction of connector pricing. The limitations are structural: record-at-a-time triggers (no bulk historical backfill), no finance UI inside Salesforce, and task limits that bite as volume grows — Zapier's free plan is 100 tasks a month with two-step Zaps only.

Custom builds: more viable, and more billable, than last year

Two 2026 developments changed this route. First, Xero retired its 15% revenue-share model for connection-based API tiers (announced December 2025, effective 2 March 2026) — a free Starter tier covers testing with up to 5 connections and reported limits of about 1,000 API calls a day, with paid tiers from roughly A$35/month as reported by integration vendors. For a one-company internal integration, the practical impact is modest, but rate limits (about 60 calls/minute) mean a naive sync design will hit walls. Second, on the Salesforce side, a custom build needs developer time you'll pay for either way — which is why we usually exhaust the connector and automation options first.

Worth knowing on the Xero side generally: Xero's AI assistant JAX moved from beta to Xero's standard terms of use on 1 June 2026 — the accounting side of your stack is getting agentic too, which makes clean, connected data more valuable, not less.

The Edition Trap: Check This Before You Buy Anything

Most integration routes depend on Salesforce API access, and API access depends on your edition:

  • Starter Suite (US$25/user/month): no API access. Most third-party integration tools simply can't connect.
  • Pro Suite (US$100/user/month): API access is a US$25/user/month add-on.
  • Enterprise (US$175/user/month) and above: API access included.

This is one of the most common surprises we see in NZ SMB orgs — a connector purchased before anyone checked the edition. When Not to Integrate (Yet)

We'd rather say this before you spend NZ$8,000 a year:

  • Your invoice volume is small. If you send a dozen invoices a month, ten minutes of copy-paste costs less than any connector. Revisit at the point re-keying consumes real hours weekly.
  • Your data is dirty on either side. Integration synchronises whatever exists — including duplicates and stale contacts, which then multiply across both systems. Do the data cleanup first; it's the cheaper project and it makes the integration dramatically better.
  • Your process isn't settled. If who-invoices-what-when still changes monthly, automating it just makes the chaos faster. Stabilise the process on paper first.
